 We’ve all had experience with two dramatically different types of leaders. The first type drain intelligence, energy, and capability from the ones around them and always need to be the smartest ones in the room. These are the idea killers, the energy sappers, the diminishers of talent and commitment.

On the other side of the spectrum are leaders who use their intelligence to amplify the smarts and capabilities of the people around them. When these leaders walk into a room, lightbulbs go off over people’s heads, ideas flow, and problems get resolved. These are the leaders who inspire employees to stretch themselves to deliver results that surpass expectations. These are the Multipliers.

Multipliers are genius makers. Everyone around them gets smarter and more capable. People may not become geniuses in a traditional sense, but Multipliers invoke each person’s unique intelligence and create an atmosphere of genius – innovation, productive effort, and collective, viral intelligence.

Diminishers on the other hand are absorbed in their own intelligence, stifle others, and deplete the organization of crucial intelligence and capability.

The mind of Multiplier

Multipliers and Diminishers tend to hold radically different assumptions about the intelligence of the people they work with. These assumptions appear to explain much of the difference in how Diminishers and Multipliers operate.

The Diminisher’s view of intelligence is based on elitism and scarcity. Diminishers appear to believe that really intelligent people are a rare breed and I am one of the few really smart people. They then conclude, other people will never figure things out without me.

Multipliers on the other hand have a rich view of the intelligence of the people around them. They see intelligence as continually developing. Therefore their key assumption: people are smart. They will figure this out and will get even smarter in the process.

Talent Magnets get access to the best talent because people flock to work for them knowing they will be fully utilized and developed to be ready for the next stage. Talent Magnets:

  • Appreciate all types of genius: genius comes in many forms. Some minds excel at quantitative analysis or verbal reasoning – capabilities measured through IQ and other tests of traditional cognitive intelligence. Liberators create an intense environment that requires people’s best thinking and work. As a result, people offer their best and boldest thinking and give their best effort.

Liberators:

  • Release others by restraining themselves: it is a small victory to create space for others to contribute. But it is a huge victory to maintain that space and resist the temptation to jump back in and consume it yourself.
  • Shift the ratio of listening to talking: liberators are ferocious listeners who listen to feed their hunger for knowledge.
  • Operate consistently: The consistency in the liberator’s actions establishes a predictable pattern of behaviour. This allows others to know when it is their turn and where there is space for them to contribute. It also creates safety with all people knowing what to expect.
  • Level the playing field: in any formal organization, the playing field is rarely level, and certain voices are inherently advantaged. These include senior executives. Unless managed, other voices that are perhaps closest to the real issues can become muffled.
  • Demand best work: Asking whether people are giving their best gives them the opportunity to push themselves beyond their previous limits.
  • Distinguish best work from outcomes: people feel positive pressure when they are held to their best work, however it is important to avoid creating stress by holding people accountable for outcomes beyond their control.
  • Generate rapid learning cycles by admitting and sharing mistakes and insisting on learning from mistakes.

Challengers define opportunities that challenge people to go beyond what they know how to do. As a result they get an organisation that understands the challenge and has the focus and energy to take it on.

The Challengers:

  • Seed the opportunity by allowing people to discover it, challenging the assumptions, re-framing the problems into opportunities, and providing the starting point.
  • Lay down a challenge by asking the hard questions and letting others to fill in the blanks.
  • Generate belief in what is possible by laying out a path, co-creating the plan and beginning with small early wins.

According to a 1968 study by George Land and Beth Jarman, published in their book Breakpoint and Beyond, preschoolers are geniuses in divergent thinking. Land and Jarman administered a divergent thinking test to 1600 people; divergent thinking being the capacity for creativity, the ability to determine multiple solutions to a problem. This is the type of test administered by NASA to select innovative engineers and scientists. The results in the sample group were astounding – 98% of the participants scored at the genius level for divergent thinking. The sample group? Five-year-olds.

A divergent thinker would think outside the box. Does the paper clip have to be in the form we know it? If there are no limitations, why not a 200-foot paper clip made of foam?

Have you ever being embarrassed of your quietness or shyness? Have you ever being envious of more outspoken charismatic people?

In spite of zero correlation between being the best talker and having the best ideas, often too much of a premium is put on presenting and not enough on substance and critical thinking. As Susan Cain points out, “Introversion – along with its cousins sensitivity, seriousness, and shyness – is now a second-class personality trait, somewhere between a disappointment and a pathology. Introverts living in the Extrovert Ideal are like women in a man’s world, discounted because of a trait that goes to the core of who they are. Extroversion is an enormously appealing personality style, but we’ve turned it into an oppressive standard to which most of us feel we must conform…”.

However don’t despair if you are quiet and introverted by nature. Be yourself and share your ideas as powerfully as you can. You don’t need to be loud to spread your ideas – ideas can be shared quietly, in writing or blogging. The trick is in learning to be yourself, honouring your own style and personality and not allowing yourself to be swept up by the prevailing norms.

 It is amazing how quickly facts and real life images get misrepresented in mass media or on the internet in support of a certain agenda, perspective or viewpoint. Therefore I often try to find real stories behind images I see around, rather than ‘blindly’ believing the captions. Below are a few of my ‘discoveries’:

You probably have seen that image on the internet or in the mass media, thought you might not have seen it with that caption: ”

This caption implies that the soldier on this photo is on the ‘wrong side’ and he might be regretting that. I did a little research and discovered the following story provided by Michael Yon – the photographer who took that photo:

“Major Mark Bieger found this little girl after the car bomb that attacked our guys while kids were crowding around. The soldiers here have been angry and sad for two days. They are angry because the terrorists could just as easily have waited a block or two and attacked the patrol away from the kids. Instead, the suicide bomber drove his car and hit the Stryker when about twenty children were jumping up and down and waving at the soldiers. Major Bieger, I had seen him help rescue some of our guys a week earlier during another big attack, took some of our soldiers and rushed this little girl to our hospital. He wanted her to have American surgeons and not to go to the Iraqi hospital. She didn’t make it. I snapped this picture when Major Bieger ran to take her away. He kept stopping to talk with her and hug her.

The soldiers went back to that neighborhood the next day to ask what they could do. The people were very warming and welcomed us into their homes, and many kids were actually running up to say hello and to ask soldiers to shake hands…

One thing seems certain; the people in that neighborhood share our feelings about the terrorists. We are going to go back there, and if any terrorists come out, the soldiers hope to find them. Everybody is still very angry that the insurgents attacked us when the kids were around.”

Do you think that the caption reflects the true story behind that image?

In another case, the following photo has been circulated in the social media with the caption: “Heartbreaking image by an Iraqi artist taken in an orphanage. This little girl has never seen her mother, so she drew a mom on the ground and fell asleep with her…”

Even though this caption is not true, it is still a good reminder for all of us that there are lots of children on this planet who live without mother’s and father’s love. Lets appreciate what we have and take care of those, who are less fortunate in life than us.

However if we want to use a real life image to express our views, let’s not forget to check the story behind it, mention the author’s name and provide the link to it’s source. If we come across an image we like, let’s still remember to follow the same steps before sharing it to avoid spreading false memes and viruses of the mind. As H. L. Mencken once said, “Men become civilized, not in proportion to their willingness to believe, but in their readiness to doubt.” Seek the truth in everything you see…
